I believe the most expensive mistake in automotive parts procurement isn't choosing the wrong part number. It's choosing a supplier who claims to do everything.

In Q1 2024, we ordered camshaft lifters from a supplier who claimed "full in-house forging and heat treatment capability." They were right—for their core product line. The lifters they delivered looked perfect. I checked hardness myself: in spec. Geometry: in spec. Installations: fine. At 10,000 miles, three lifters started ticking.
The metallurgy was confirmed. The dimensions were correct. What I hadn't verified was the face coating—the one layer that isn't easily inspected—which has to be matched to the specific camshaft surface finish. This supplier's expertise sat in a different coating family. They didn't even have a test rig for the failure mode. That mistake cost $890 in replacement lifters, a week of downtime, and a very defensive email chain.

But What About the Multi-Line Giants?
I can hear the objection: "There are successful multi-line suppliers. They diversify and scale expertise."
True. I've vetted two of them, and they tend to behave differently than you'd expect. They run dedicated process lines. They hire segment-specific engineers. They decline work outside their validated capabilities.
The test therefore isn't "how many parts do you list?" It's "who owns the tooling, and who holds the actual manufacturing knowledge?" If the answer is "we coordinate a supply chain," that isn't expertise—that's logistics. Under IATF 16949 (the global quality management standard for automotive production parts), every supplier must demonstrate process capability for what they produce. But that certification only covers what they've validated. It says nothing about the domains they're guessing at.
To be fair about my own blind spots: this experience is based on roughly 300 orders with mid-size suppliers in North America. If you're sourcing ultra-high-volume components from global Tier-1 conglomerates, the scale differs. The principle, though, doesn't.
What I'd Tell Anyone Starting in Parts Sourcing

Before approving a new vendor, we ask: what is the single thing this supplier does better than anyone else we've evaluated? If we can't name a specific competency—not a broad category, a true competency—we keep looking.
